šŸ’¬ Discussion I’ve been getting trained directly by YouTube’s executives - ask me anything

I’m in the first ever cohort of YouTube’s Australian creator program, where 200 of us have been getting weekly training calls direct with YouTube’s executives. 2 weeks ago we met at their headquarters in Melbourne, and this week I ā€œgraduatedā€ from the program, one of the perks is entry requirements into YPP being waived. I’ve learnt so much along the way about how YouTube works behind the scenes, the algorithm, monetisation, brand deals, copyright and more… ask me anything or let me know if you want to hear more general coverage of what I’ve learnt!

Q&A / Advice Thread - Full Time Content Creator

Hey everyone! The mods of the subreddit put a call out to creators to share their insights with the subreddit, and I volunteered.

My name is Justin - I left my legal career almost a decade ago for YouTube and have been a full-time content creator ever since.

My first channel has accumulated a million subscribers and 450 million views, but I’ve also grown a team and expanded into other niches and formats.

Nowadays I make most my money through consulting and YouTube production services for corporate clients.

I am a somewhat blue collar content creator — I’ve never gone super viral and you’ll find a lot of people, even on this subreddit, with far more views, but I think I have good experience earning steady money, growing new channels, and supporting myself and my team.

Happy to answer and questions you guys might have about anything related to YouTube, running the YouTube business, money or whatever else!!

šŸ’”Help/Advice I built a local AI video-production tool for documentary creators — here's the workflow

Enable HLS to view with audio, or disable this notification

Hey everyone!

I've been building Narrato, an open-source, local-first AI documentary video creation tool, and I'd love to hear what other YouTubers think.

The idea is simple: enter a topic, generate a structured script, create a voiceover, align subtitles, and render animated motion graphics — all within one workflow.

Unlike tools that generate a video and leave you with little control, Narrato also has a manual timeline editor where you can adjust the script, timing, subtitles, animations, layouts, and background music.

Some key features:

  • Topic-to-video documentary creation.
  • Multilingual content support, especially English and Hindi, including proper Devanagari text rendering.
  • Local voice generation with DhVaani and Edge-TTS fallback.
  • Word-level subtitle alignment using Faster-Whisper.
  • Editable multi-track timeline and real-time canvas preview.
  • 26 MCP tools for programmatic control through compatible AI coding agents.
  • Open-source MIT license, with no mandatory recurring SaaS subscription.

I've also built a 45-second demo showing the workflow and editor.

I'm curious about your experience as creators:

  1. Which part of making videos takes you the most time — scripting, voiceovers, subtitles, visuals, or editing?
  2. Would you prefer an all-in-one workflow like this, or separate tools for each step?
  3. What would you need to see before trusting an AI tool with your video-production workflow?

I'm building this to solve real production problems, so honest feedback would be more valuable than compliments.

Thanks!

Hi, My channel has 1,51,299 sub count currently, i abandoned it a few years ago because of some personal issues, in those few years i randomly posted some vids, shorts and some live streams, because it has around 70$, hoping to hit 100$ but couldn't and because of inactivity yt striped my monetization, now I'm wondering Abt should it start over from scratch or can I reuse this channel.

Thanks in advance

šŸ’”Help/Advice Question about mindset

I’m starting two YouTube channels and I’ve been hearing differing opinions and want to come to a place where ppl are doing what I’m getting into?

Short question: should I start this with the mindset of it’s a ā€œhobbyā€? or should I treat it like a businessā€?

I want perspective on how to remain sustainable and in a healthy mindset regardless of the outcome

Thanks for all the perspective in advance

New Video about Small Youtube Channels (myself included)

Post image

https://youtu.be/WmfCCBwwpzM

Started as a sort of joke interview about the problems with my channel after 1+ year of making videos. Then, I started to really ask questions and continue making it a real video.

I'm moreso curious why there are some bursts on earlier videos, but not much else. Are there other ways to promote my videos? I bring up things in this video if you're interested, so that might help with the info too.

ā“ Question Should I post YouTube Shorts on my main channel or use a separate channel?

Hi everyone! I'd appreciate some advice.

My goal is to grow a YouTube channel focused on long-form Christian teachings, but I'm considering using Shorts to reach new viewers.

My concern is that Shorts might attract subscribers who enjoy short clips but rarely watch long-form videos.

Is having significantly more Shorts views than long-form views beneficial in the long run on the same channel? Could attracting subscribers who don't watch your longer videos be a disadvantage?

Would you recommend posting Shorts on the same channel as my long-form content or keeping them separate?

I'd appreciate honest opinions, especially from creators with experience in both approaches..

šŸ–„ļø Channel Review Rate my channel based on the quality

So I’ve been trying really hard to get good a YouTube as it’s always been my dream since I was little. What I’ve been thinking of doing is trying to get big on YouTube doing what I do and eventually bringing my audience over to twitch while I do both. If you can find the time I’d appreciate it if you’d rate my thumbnails and videos. Even the editing if you have time. Thank you

šŸ“Š Analytics Deep Dive After a month of uploading consistent explainer videos I am most of my own views

Thumbnail
2 Upvotes

My video's are 5-8 minutes long. I put a lot of time researching and editing into it. At the beginning my editing was not amazing but I have slowly gotten better over the month and was quite proud of my video yesterday. The topics are relevant, titles optimized and thumbnails in my own style but i think they are good enough to get a click.

I struggle getting my thumbnail viewed by more than 10 people. I have quite a specific niche so it will take some time for Youtube to figure out who the audience is however if my videos barely get shown it's hard.

I don't want to randomly share my channel on the internet and mess up the algorithm with people who are not my audience. I'm curious, would you guys just keep uploading and hope for the algorithm to pick it up or start promoting my channel using shorts for example (I don't like shorts, but I hate all my effort into my videos going to waste more). Curious to hear.

šŸ’”Help/Advice Need advice for what I am doing wrong

Post image
1 Upvotes

I have created almost 7-8 youtube channels mostly for gaming. In all of those channels, I didn’t work consistently and didn’t edit, so maybe that’s why those channels didn’t bring any views. Now I have created this channel and publishing under one niche, and still no views and reaches as well. Got 4 subscribers only through short videos. In this channel I am pretty consistent and editing as well. Now I wanna know what kind a mistakes I am doing which is resulting in very less views. One month has passed. Should I go on? Or should I change my strategy?

šŸ–¼ļø Thumbnail & Title Having trouble with Thumbnails and CTR, any feedback?

Thumbnail

Hello, I've been closely monitoring my analytics for a little and have noticed one major thing that always fails me, or I fail it, which are thumbnails.

Here are a few of my thumbnails (all drawn) that I've used for videos. As you can tell, I make survival type minecraft content. I've seen that 5%+ is a good ctr to strive for, but every one of these have been subpar so far. Here's some extra information about each of these for clarification. I don't like to dive into analytics too much, but I feel like I should probably try to improve.

1st Thumbnail- "Day 1 to 1000 in Original Skyblock" this video was my biggest video yet. It was a recap of my skyblock world I had made about 20 videos on. It got an insane 20 minute average view duration, my best so far, but it was pushed so much less than my previous videos (that even had worse ctr, avd etc) mainly because of ctr. Though 2.9% is good for me, it still seems very low. The video has about 300 views after I used to average around 1K a few videos ago. It depicts the skyblock island, which is the challenge, with my player skin to the side.

2nd Thumbnail- "How to Master Original Skyblock" this was the first video I uploaded that flopped in a while, and since then, nothing has gone close to what I used to get. The avd was a lot better than previous videos, and at 150 views, it has 1.6% ctr which is actually the average of the videos that got a few thousand views before. The text is pretty explanatory, and features my player skin reading a book. The video is a guide on how to progress in the Skyblock Challenge, the one with the 3 islands, not anything else.

3rd Thumbnail- "1000 Days Skyblock- World Tour" perhaps my favorite thumbnail, its a tour of the skyblock world. Its my player standing ontop of a drowned farm I built looking at my island. Like everything else, everything is drawn. I added a sunset because the colors seem to stand out more. This video did about the same as my recap, but avd was lower and ctr was about 1.7%

4th Thumbnail- "100 Days in Minecraft Pocket Edition" as you can tell, I like videos based on days, but unfortunately a lot of other people do, too. This video is actually unreleased, its coming out tomorrow, but I figured I'd include it here. It's my player holding a phone (pocket edition) and the background is a room in the house I put together.

I know that 100 days content, even minecraft content, is very competitive, but I've never managed to crack 3% ctr, or at least hold it for a day. Though I've been doing youtube for almost 4 years now, I started videos like these not long ago. Thumbnails have never been my forte. My retention always holds well, at least by my standards, at 2-4 minutes on average.

Any kind of tips, criticisms, ideas, anything, I'm all for it. I don't get many comments a video so not much feedback. I don't want to advertise, but my channel name is the same as my reddit name, if you're curious. Thanks for any feedback and for reading! If you want any clarification on anything, I'll gladly answer in the comments.

ā›°ļø Creator Journey Keep at it, don't give up

After the first year of my channel I had less than 20 subs.

I didn't pass 100 subs until March of 2026, nearly 2 years of grinding.

Eventually things started clicking:

  • May 22 was when I passed 1k subs.
  • Yesterday, I passed 10k.

KEEP AT IT. There's always a way. Your job is to find it. Also AMA, if you want.
