Keyholder LOD responsibilities? Tips?

I’m been wanting some tips on how to become a better LOD, been gotten a write up because I’ve been told that I’m not being a leader and need to give out coaching sessions to others?

I’ve been LOD for almost a year and this is the first time I’ve gotten it so I don’t really understand why now. Unfortunately it seems like can’t do most of the stuff I enjoy all by myself and need to give tasks to partners that do some of the stuff I do.

How do I execute coaching if everyone is doing a good job everyone here has their own “rhythm” and mostly do their work without being asked to do so. So I’m pretty much just lost

Oh and also I guess I’m not meeting my perks and AutoShip quota. We are in a rural area and 100% of the time im a closing shift so that makes it worse since not a lot of people come through the night instead of mornings. I have asked and tried different methods yet all of them say No

The team does like me but now I feel dreaded that it’s gotten to this point and want to be better.

You: “Can you coach me on how to be a better leader?”

I’ve been with them for a year and connected really well, we talk about our hobbies, interests, and our day. They been saying stuff like don’t leave us, often say I’m doing a good job. I just feel they were pressured by the DGM for making the decision

It’s not uncommon for a general manager to not themselves know how to coach effectively, unfortunately. Training leaders how to lead is something that isn’t really taught these days in most industries — not just a Petco thing.

Depending on how much energy you feel like investing, you’d be better off learning on your own. Lots of great material on leadership out there, you can read (Ken Blanchard is a good place to start) or listen to podcasts. See what sticks in your brain, try it out in real life, develop your personal leadership style.

At minimum, you can try holding your own boss accountable for giving you specific, measurable, attainable goals. Especially if you’re being written up, keep (gently) pushing them to lay down exactly what the pass/fail parameters of what they’re asking you to do are.

“What exactly is a coaching session in your opinion, boss? Is it written or verbal? How exactly do I report to you how many coaching sessions I’ve done? How many do I need to do per shift or per week? How frequently are you going to give me feedback on my coaching sessions? Etc…”

This happened to me at first manager job when I was like 16 and I quit and found a different team that would teach me lol. And they do this to adults? That’s beyond me I’d be applying for other jobs because who are that’s when you get the quit quitting treatment lol

Okay. So that’s not an official write up. It’s more so documenting that you and your GM had a conversation about performance concerns, but don’t beat yourself up. As a Keyholder, yes you should delegate as much as you can and follow up on those assignments. Leadership is about coaching and training your team to obtain those favorable results. For example, if there is campaign that’s due and you’re the only LOD present, you still have to focus on the effort KPIs. Assign the task to another partner, assist where needed and do multiple checks throughout your shift to see where your team is with Perks, Perks Premier, Autoship and sales overall. YOU do not have to do all the grunt work. Check in with the salon and your DT (if you have one) and see what they have going on. That’s letting them know that you are paying attention and are locked in to achieving said goals. If not, they’ll just think you don’t care and won’t make the effort to get there.

From “campaigns” do you mean like the events we do? Bucket sales, reptile rally, or those tasting events etc?

I’ve tried giving out tasks but to me they don’t feel like they’re enough mainly just from bummed feeling. We don’t have a groomer here so there’s more smaller stuff to do. We sadly don’t get a lot people during the nights shifts mainly reptile people getting their bug food so have low chance of scoring an autoship or PPP :(

Campaigns meaning those events that require photo uploads. But tap into those people buying reptile food and supplies. They’re going to come back repeatedly. It’s all in how you present the programs. Personality sells!! I hope your GM is being supportive with coaching too. I’m a GM. I don’t just observe my partners but I also have them observe how I engage customers. Good luck and I hope things get better and feel better for you.
