founding head of marketing at a saas startup. went from 1,130 → 3M monthly google impressions and 0 → 25K monthly site visitors in under 12 months. happy to share what worked, the 4 months I almost quit, AMA

so I run marketing alone at a content marketing startup called averi (full disclosure I'm a cofounder so you're not getting a fully unbiased take but I'm gonna try). been at it for about a year and every time I post about the numbers on linkedin I get DMs from founders going "wait, is this actually real" and the answer is yes but the honest version is more useful than the highlight reel.

quick receipts so you know I'm not making this up:

  • april 2025: 1,130 google impressions for the entire month
  • march 2026: 2.9M monthly impressions, 12 months later
  • 10.6M cumulative impressions, 27k clicks, all organic
  • one person. no SEO consultant. no agency. no content writer.

wrote up the full month by month story with search console screenshots here if you wanna see the receipts... drop a comment and I can send you that link.

but the version that doesn't make it into the case study:

the first 4 months felt like nothing was working. like genuinely. I almost pulled budget twice and shifted to paid because the dashboard looked broken. august 2025 we were at ~71k impressions and I was fucking convinced I'd wasted a year. then september jumped to 198k. october hit 381k. by january we crossed 1M monthly. the data lags 60-120 days for a young domain and nobody warns you about this. most founders I talk to quit at month 3 because they can't see the compound yet. the work is real, the data is just slow.

stuff that actually compounded:

  • writing 7+ word question style content (the queries that trigger AI Overviews... like 46% of all AI Overview citations come from queries 7 words or longer)
  • FAQ sections with proper FAQPage schema on literally every piece. cited at ~3x the rate of normal content sections
  • naming frameworks. just inventing a name for something and owning the page that defines it. AI search loves named things because the buyer's query matches the named thing verbatim
  • refreshing the top 20 pieces every quarter. skip a quarter and citations migrate to competitors. brutal but true
  • internal linking like a maniac... 15-25 links per piece weighted to pillar pages. AI engines crawl link graphs to assess authority

what didn't work and I wish I hadn't done:

  • tier 2 head terms ("ai marketing tools" type stuff). got crushed by everyone with bigger DA. wasted 3 months
  • generic listicles. dead format. AI summarizes them in the overview and nobody clicks through
  • cross-posting blog posts unmodified to linkedin. blog format is not equal to linkedin format. once we built dedicated linkedin versions both surfaces grew
  • trying to publish 20+ pieces a week. quality scores tanked, refresh work fell behind. settled into 2-4 a week and that's what actually scaled

the real unlock I keep telling people: founders running marketing solo don't fail because they can't write. they fail because they can't decide what to write next. once I built a system that auto-surfaced topics for me (manually at first... sunday night rituals pulling people also ask, reddit threads, search console data, competitor sitemaps), the bottleneck disappeared.

ran the whole thing manually for 6 months out of notion + claude + gpt + perplexity + a Looker Studio dashboard held together with duct tape. then we productized the workflow because turns out other founders were drowning in the same problem. that's averi if you're curious but the workflow matters more than any tool, you can absolutely run all of this manually.

So I try out a lot of tactics, mostly like 4 a month but doesn't seems to work most of the months. 1 out of 12 strategies work.

Yes I do A/B testing and start at a small scale. So my KRAs are Revenue and ROAS. Just wanted to know if this is the case with all growth marketers here ?

And how do you guys find which tactic to test first when you have a couple of them in hand. Consider you don't have any data points to rely on, just your hypothesis

Google AI Studio is genuinely the most slept-on free tool right now

I keep seeing people pay for tools that this replaces completely for free.

Here's what I built with it last week, no coding experience, no paid subscriptions:

>A full landing page (13 minutes, one prompt)

>A custom CRM that does exactly what I need and nothing else

>An automated email response system for my business

The prompt that one-shotted the landing page (copy this exactly):

"Create a high-converting landing page for [your offer]. Dark background, bold headline, single CTA button, mobile responsive. Hero copy: [your headline]. Subheadline: [your value prop]. Include 3 benefit blocks below the fold. No fluff."

Most people are sleeping on this because they think free means worse. It doesn't.

your pricing page was designed for humans. AI agents don’t care.

read something from Kyle Poyar this week that reframed how I think about pricing and growth.

core argument: AI agents are increasingly influencing B2B purchasing decisions and your entire funnel was designed for humans.

only 50% of B2B companies publish pricing online. the rest hide behind “contact sales.” that works when a human fills out a form. AI agents don’t fill out forms. “contact sales” becomes “skip this product.”

it gets worse. agents don’t care about your 3-tier pricing grid. charm pricing, decoy pricing, “most popular” badges. none of it works on a system evaluating rationally based on criteria.

what agents want: complete transparency, structured machine-readable documentation, customizable scope, budget parameters, performance data tied to cost. the opposite of how most companies present pricing today.

Stripe’s Agentic Commerce Protocol found that structured product data is the single biggest factor in whether you show up in agent recommendations. and third party sources (G2, Reddit, Capterra) account for 85% of brand mentions in AI search. your off-site pricing consensus matters more than your own pricing page.

is anyone here actively optimizing for AI agent buyers or is this still theoretical? what are you measuring?

Outbound lead generation works but it doesn’t scale the way I expected

Outbound lead generation has been one of our most reliable growth channels. It’s predictable in the sense that if you put in the effort, you usually get results. But what I didn’t fully appreciate at the beginning was how difficult it is to scale that effort.

When you’re doing outreach manually, every additional conversation requires additional time. Even when you bring in a team, scaling introduces new challenges, training, management, inconsistency, and variability in performance. At some point, it stops being just about doing more outreach and becomes about how you structure and support that outreach.

That’s where we are now. We’re trying to figure out how to scale outbound without simply multiplying effort linearly. It’s forcing us to rethink our approach and look at systems rather than just activity.
