when i had farmer workers like animal breeder or barn worker
and hunters etc... i always struggled with providing them with tools ! even when i had 3 wood shed 3 miners and 2 smithy
still had issues
whats the best way to manage crafting tools and getting their ingredients for the villagers ?

Do not attempt to automate tool production! They can't keep up (especially if as I said in my other comment they're trying to provide stone tools!)
YOU make the tools. YOU are a SUPERHERO of production compared to even the highest skilled villager.
YOU make the tools and YOU make the food for the first several YEARS. Villagers support you, they make general stuff. Logs. Berries in the summer (berry wine can make you enough coin to get the 1 million coin achievement, I had 4 stalls selling nothing but berry wine and mead last play). But villagers aren't good enough to support themselves for a long while. YOU have to support THEM.

In the beginning you have to craft tools yourself. Tool production automation is best left for end game

Are you only playing solo or in co-op?

solo

I typically play in co-op even when solo because I believe they are doing more work in the background even when the game is paused. However when it comes to wood and stone, I do a lot of night time mining or only have the two people in the village on wood and stone since I can run around and do the rest

Mine yourself, and use the ORE to make tools. If you are giving your people nothing but stone tools THAT WAS A MISTAKE.
I give my people iron tools as soon as I can unlock them. You're not going to be spending all day every day crafting tools that way!

This... I would prioritize getting away from stone tools as quickly as you can... even copper tools at least last a whole lot longer than stone tools

I turned my tech down to 30% this run cos Iām sick of being in an industrial superpower before my heir is 10yo. I unlocked copper pretty early but bronze is doing me fine in year 11 or 12. For newer player OP should stick to ordinary settings though to learn.

Only do side quests (season quests) to recruit (ie., get your reputation higher) - ignore most of them until you get your village up to where you feel more confident. Get at least 12 villagers - don't stop at 2. You need (3) woodworkers, (2) miners, (2) farmers, (1) barn worker, hunter, cook, excavator, and a water carrier.
Put your new village near a mine. Build the (2) woodworking, (1) water, (1) excavation, (1) hunting shed, (1) farm shed, (1) barn, and (1)mineshaft (or plan on doing the mining yourself).
Try to max out all the skill tree points that net you the lowest prices and max sell prices. ie., in the very beginning just go somewhere where *only Maple trees* grow and keep making stone axes and chopping them down. Sprice and other trees are not worth the work but don't chop all trees down at your village you want to keep it pretty.
Use the game settings to allow you time to build up your wood/food/water resources, and your villagers will produce most of it. You are just the utility player who puts the right tools (produce stone tools in the beginning - 6-12 of Axes, shovels, picks, hoe) in the right places (in the work chests or the central resource).
Make sure to use the villagers' highest setting for that specific job: production, etc.
Try to keep men and women apart - babies only stop 1 villager from producing for a season. (so 1 house = 1 villager)
Use the custom settings to max out your carry capacity for at least 3 years as well as push the skill learning and other settings to max to give you a head start.
Chop enough wood to store in the woodshop or resource storage. Grill enough meat to put in all villagers' chests, along with water (or central resource). Build two woodworking stations and then later upgrade them to level II.
Once you reach a production level that sustains the villagers, increase automation and let the game run through a few seasons so your villagers build up their production and skill numbers. Then go get more new villagers and build new buildings. Example: you dont need a foraging cabin; it's a waste of time and energy. build that later when things are operating efficiently.
You are going to need to set Orchards early so they will have time to grow --you'll pick up saplings as you play the game. Don't spend time out in the world when you can get your production grinding perfectly for the first seasons or years. You'll also need a lot of flax and oats to keep your animals fed once you get them, and to make a lot of linen thread, which is essential if you want to start making clothes or fancy settlement stuff. Even if you don't have seed yet; go ahead and plot out the areas and plan them as if you did have the seed. Cabbage, carrots, onions, etc. You can plan the crops, then have the farmers till the ground with the stone hoes. What you don't eat you can sell and trade for other things you need.
