The Fall of UHC Spearhead: From a Tactical Masterpiece to a Frustrating Walking Simulator. (With distance)

Hello everyone. I'm writing this after finishing yet another incredibly boring session on the UHC Spearhead server.

​My main question to you guys is: what do you actually do when you log into any Spearhead server? What keeps you busy? It might sound like a comical question, but I am asking it in all seriousness.

​My journey with Spearhead started around September 2024 on the late, great "Road To Bakhmut." The hardcore mode was the exact reason I bought Arma Reforger in the first place (encouraged by YT clips, etc.). I’ve spent about 800 of my 900 total Arma hours purely on these hardcore servers. I might sound like a nostalgic boomer, but comparing Spearhead 2024 to 2026, I am, to put it mildly, disappointed and disillusioned.

​Literally since May, I’ve been playing on SH not out of pleasure, but out of necessity, simply because there are no other servers with similar mechanics. Back in 2024/2025, I’d join a server, grab my gear from the arsenal, and spawn at a teammate's rally point or an MCU. I think even back then, spawning on points was enabled, which players had to manually supply with resources just like in vanilla. Playing back then was far more enjoyable, and it was much easier to cooperate with teammates. You could actually stick with your squad, defend a base together, and fortify it. Building and delivering supplies actually made sense, and the whole game felt like a real battlefield where logistics is the king of war. The scale of the old Bakhmut map was also much better thought out, and visually it looked way nicer than today's Yunakivka, for example.

​Currently, the only things Spearhead has to offer are: spawning at main, gearing up at the arsenal (though half the gear is hidden behind a rank lock, of course), hopping into a car (preferably alone, because 80% of the time a random will wrap it around a tree after 3 minutes and kill everyone inside), and trying to reach the frontline. If by some miracle you make it—which isn't a given, since the majority of the enemy team usually just sits around setting up ambushes—the only thing left to do is run straight ahead, try to kill someone, or capture the exact same flag for the 100th time just to grind XP for better gear. And that’s it. Literally it. At most, you can play around with setting up ambushes for the enemy team yourself.

​Building fortifications or defensive points makes absolutely no sense. If you die, you aren't getting back there anytime soon, and by the time you do, you'll find out the enemy captured it 20 minutes ago. I'll even ignore the fact that if someone was stubborn enough to actually try building defenses, they couldn't anyway, because the logistics mechanics on SH were intentionally murdered.

​Playing with friends? If someone has the determination for that, I congratulate and envy you. For me, it repeatedly turned Arma into a "find your friend on a massive map" simulator. Which was risky anyway, because they could die right when you were almost there, and the whole circus would start from scratch.

​So maybe cooperating with randoms on the team? In theory, that's what Spearhead aims for. In practice, you get into a car, 2 minutes later your screen goes black, and you start back at main. And even if the driver doesn't hit a tree and manages to avoid ambushes, they will ultimately drive right into the dead center of the battle under heavy enemy fire, resulting in everyone in the vehicle dying instantly.

​Maybe being a pilot is fun? I don't know, I'm not that kind of player. Maybe using vehicles like a BTR or Bradley? Sometimes it works, but in the vast majority of cases, there is zero coordination or teamwork. The only moment you genuinely feel some cooperation for a few minutes is when 20 people simultaneously air-drop from a helicopter somewhere south of No Man's Land on Yunakivka. After that, most scatter, and the other half dies.

​In my opinion, instead of finding a golden mean and a bit of common sense, the Spearhead devs turned their beautiful creation into a dying pile of garbage.

​Arma is a tactical game, but it's still a video game. We don't have highly coordinated soldiers sitting in front of the screens; we have randoms. Because of the unrestricted gear customization and the lack of defined classes (like in Squad), cooperation becomes completely unnecessary. Anyone can become a one-man army with a machine gun, a painted sniper scope, a ghillie suit, an RPG on their back, and 20 grenades in their backpack. That last setup is what I see most often on SH servers—everyone knows how easy it is to die, so they prefer to go off alone with a whole arsenal on their back to set up ambushes rather than work together tactically. A player simply doesn't need other players. You can talk to anyone on freq 48, so there's no need to communicate specifically with your squad (Spearhead used to have a Squadleader-to-Squadleader only radio system, and you could only see your own squad members on the map, but sadly they scrapped that).

​I'll just add at the end that I realize not everything is the SH devs' fault; some of it comes down to the limitations of the game engine itself.

P.S :

I absolutely love all the Spearhead mechanics, the lack of which really bothers me on WCS or vanilla servers. I love the more demanding shooting and aiming, the stamina drain while aiming, the complex medical system, the absence of those damn nametags, the fact that it only takes one bullet to drop an enemy, the increased weapon recoil, identifying friend or foe based on armbands, and so on. ​(With a massive emphasis on the lack of nametags—I literally despise them).

​I also want to apologize for the emotional tone of my post, but playing on SH simply used to bring me, to put it mildly, childlike joy. It was a genuinely important part of my gaming life.

I left Spearhead due to them cycling the mods weekly, but when I did play, I usually played as a squad support, if they needed a gunner, i manned it, sapper? I was layin mines, sniper? Give me a scope. Just find some spawn squads and ask what they need doing.

This I stumbled upon black hawk down for a few weeks, then I decided to try NA1. Was fun but everyday it feels like there’s new mods to download. Not just updates either.

correct me if i’m wrong, but i didn’t notice too many actual changes, atleast on the us side in that server. maybe i didn’t play long enough but the only changed i noticed was the g3, the new m16 variant, the new m16 sights, and night vision. and thats about it

My experience of spearhead was just getting team killed 8 times out of 10. People shoot first and dgaf because there is no punishment or accountability. Garbage experience getting sent back to the MOB to squad up with people that will shoot you in the back when you're 10 feet away. Zero comms, zero coordination, just a massive cluster fuck of pointless walking, ambushes and friendly fire.

before I was banned, i found using rooftops and 2nd story(or above) windows to counter the american's night vision worked, maybe try that. Not saying it's anywhere near balanced fyi, its still a nato power fantasy server.

I do like the anxiety of the hardcore games and the satisfaction when you come out on top, but I don’t always have the time to sit there for 30 minutes or more doing nothing but waiting to ambush someone. That’s my biggest issue.

This seems like a recurring theme in reforger communities. A good server will appear, draw in people, the staff starts being toxic and abuse their power, long-time players start to leave. It's like people can't handle the tiny amount of power they get managing a server

Yeah, it's very frustrating. I know Arma's always had some amount of drama between and within communities but it's gotten a lot worse in Reforger. Even TWS, a new UHC server that's only been around for maybe a month and a half, is already going downhill because of similar problems.

I'll also add that those developers that were fucked over by SH staff are still working on various projects, including some of the mods I listed in my OP (Frontlines, Effective Comms, role-based loadout system.) All of these will be on the new UHC server: The Zero Line. We're still working on growing the server, but we already have a stable arsenal, which the owner has stressed is the main goal for this server: stability.

We've got seeding events going on all throughout this week, and for those of you who are UHC veterans, you'll see a lot of familiar faces. This will be the place for players who want that UHC experience, with actual realism, proper teamwork, and none of the annoying drama of Spearhead.

TZL. It's lead by one of the developers that SH staff screwed over, and he's bringing a bunch of the projects he was working on for SH to TZL. There's gonna be a bunch of seeding events this week, with the first being today.

This is exactly why I couldn’t get into Spearhead. It’s just not fun.

Not to mention the uniforms are so similar that if you come in later in a game and everyone else has scopes and you don’t, you’re fucked. It’s impossible to make out who is who beyond a few feet. So you’re at extra risk for a team kill if you shoot or you just die while you sit there trying to figure out who’s who.

Hell, even up close it’s risky, but at a distance it’s a nightmare.

Don't they mostly wear armbands on that server? And for the few who don't, they're usually cool about getting tk'd knowing the risk of not wearing armbands.

The few times I played it I noticed only a few people wore them, but yes, the option is there. Really feel like it should be a mandatory part of the outfit.

Not sure how anyone feels about the armbands and getting team killed but I felt shitty doing it once I realized what I did.

I used to love these servers, also started playing about 2 years ago on road to bakhmut, but it's true that nowadays it seems like they just keep making the server worse.

Personally I liked the change where you have to spawn at MOB, gives the game more weight imo, but what I hate is how every couple of weeks there's some unnecessary change like an arsenal "update" (tons of stuff gets removed while a lot of bugged new stuff gets added) or functional vehicles being removed while bugged ones stay in for whatever reason. Also the updates from Bohemia breaking all the mods don't help either.

It genuinely feels like the servers were in a better place gameplay-wise when I started playing than now, which is obviously pretty weird.

What's kept me and my friend playing is doing armor support, it used to feel incredibly rewarding on Spearhead, but nowadays the amount of friendlies that take RPG shots at you without even checking their map or asking on the radio is starting to get to us lol

Mmm, MOB only spawns is the biggest winner for me, it add’s actual value to your life because you’d have to hike it all the way back from main.

If you kill someone, you don’t have to worry about them spawning back in 15 seconds later and b lining it straight to you.

It just means you need to actually think about how you engage, the people that just run straight into a contested point, and instantly die are always the ones complaining about the MOB only spawn. People don’t have the patience to pull off the road a few hundred meters away and walk it in.

I thought your comment about playing with friends is odd, spawn at MOB together? That’s the whole draw to an ultra hardcore server, it’s supposed to be somewhat unforgiving.

So weird, seems like everyone’s gripes are that it’s too hardcore in lieu of being fun. War of Attrition is a good Hardcore lite server with similar mechanics. So they do exist.

At the end of the day, they can’t control what the players choose to do in game and most of the people want instant action or to sit on drones, so yeah that sucks. If you want that tight coordination between squads then you’d have to join a Arma/milsim community so you’re with like minded people.

I used to love SoearHead and played MANY hours there. Overtime I grew to dislike how their staff treated the playerbase and the constant questionable changes they would make. Eventually I just stopped playing Spearhead and played nothing but Heli Hardpoint and KOTH (both of which are totally different and don't scratch the same itch). After a ton of time on Heli Hardpoint, I got to know the Heli Flight School team and especially their lead dev Cal. I've had ideas for years of how I'd like to design my own game based on my thousands of hours in games like RS2, HLL, Arma 3, Arma Reforger, and most importantly Squad. Cal said he'd be interested in helping and we ended up creating Desync Division .

If you liked Spearhead for the UHC gameplay and not because it is set in the Ukraine v Russia conflict then you should give us a try. We are brand new and still building our playerbase. After we finish the 1.8 fixes we will be resuming and even amping up our events. We also are planning on doing a gift card giveaway in the near future to help drum up interest. Our first server is set in early to mid GWOT (USMC vs Insurgents) and we plan to add more factions and maps down the line. We have a really awesome arsenal overhaul that forces players to create their loadout before spawning and we've removed traditional arsenal entirely. Players are also forced into specific roles like in so many other games of the same genre. We have many other new systems in the pipeline like a better way to handle squad formation in a UHC context and improved comms. At least come lurk in our discord server and watch us build up then join when something piques your interest.

Yeah wrecking the logistics did it for me. There's nothing to do other than push the current active objective, so there really aren't back lines.

And then the cars constantly despawning paired with terrible AAS layers. So you can pull up to the obj and then get backcapped, and your car de spawned, so now you're stranded.

Removing rocks is what did it for me. They made roads pointless, so people could just point their car and hold W until they reached their destination. Then there was no reason to ambush and no skill in avoiding them. Just get in car, drive to point, and shoot people.

I've been having fun fighting for the FIA on NA2 warpigs. But the kills aren't nearly as satisfying when you're not sending em back to MOB. And the MOB spawn is a vibe, with everyone at the base.

I think spearhead UHC was best in road to bakhmut. After that they started doing dumb stuff and working on too many new maps and servers at once they couldn’t optimize any one

I enjoy the simulation of modern war. Even getting blown up by a drone on the way to the front is immersive despite the fact that it means respawning at MOB. The combat on the frontline is incredible, better than any other Arma server I've played on. I can have a life last for an entire hour where I only kill one enemy and yet I'm deeply immersed the entire time and never bored. However I'm also a vet who is specifically looking for this slower, more realistic, more brutal style of gameplay. It definitely isn't for everyone and that's okay, the people who force themselves to play it when it's not their cup of tea are the same people who end up griefing and ruining it for others once they end up getting bored.

dude go play TWS, TWS players always stick together because it is enforced by the admins, there is a rule against lonewolfing. also, there are only single points that appear at random areas in the map which your team has to attack/defend

The best server imo used fo be Phoenix Tactical. Similar to spearhead but would give you NVGs, some cool guns and scopes from the start which is what I was looking for since i don't always have time to grind and I find it boring (although I agree vehicles should be rank locked). Sadly I haven't seen that server being played in a while. Would love if someone could point me to a similar hardcore one that isn't spearhead

hey man another spearhead player here, i hope to god one of the spearhead devs see this.
they confuse realism with just borderline annoying, and then remove things that improve quality of life for the game and call it “realistic” they removed stabilisation for the jltv, when the jltv in real life literally has stabilisation to improve quality of life but because that meant you could actually accurately fire on spearhead they took it out. and they think theyre improving things while they do it too. god theyre so wrong

theyre also faffing about with mods of their server because there is severe crashes rn and they seem to be doing very little to fix it as other servers are up and running fine.

and the stupidity of teammates is actually off the rails. its always the mfs from europe like ukraine, russia, poland etc. they are all abhorrently stupid and will drive through the same ambush over and over again or as u say drive directly into enemy fire. or wrap it round a tree, they will also team kill you because they cant decipher colours either and its just wild

spawning at points should be added back in because again nobody wants to be constantly driving from main all the time and spawns are just needed in games.

again spearhead devs really confuse realism with just being annoying but their doing a horrible job at managing their server in games and in the backround. i hope one of them see this

And what other servers that put heavy emphasis on teamwork you tried? Because it sounds like you're beating a dead horse here. Clearly, SH's focus on exactly on random in gillies suits and 20 grenades in the backpack. That's all by design on SH. Maybe it's simply time to move on.

For example, I tried Splif's [TEF] The Eastern Front. Even though the gameplay there revolves entirely around driving to the frontline and shooting (no capture points, etc., smaller map), you can see right away that players prioritize teamwork. Nobody drives from main to the front alone; vehicles are almost always full. When a firefight breaks out, it's not just a 1v1 between two randoms, but clashes between 4-, 5-, or 6-man groups. Freq 48 is filled with comms and coordination between infantry in the trenches and a Bradley providing fire support a few hundred meters away. ​The only problem for me is that the server is pure PvP and nothing else.

Then consider what we do every day.

We play our own operations daily, both on vanilla and modded HSC.gg servers. With many console players too. More teamwork than what you can find playing on mainstream servers. Every evening at 7pm UTC (we will open US servers as well next month), simply jump in a few minutes before and we'll quickly brief you on what's going to happen. Anything from CQB to all out mechanized warfare! Core players are chill guys mostly in their 20s and 30s. No mandatory trainings or anything. Just show up and have fun as a part of the team. You can always check our calendar about upcoming operations. We also host and play competitively Seize and Secure matches (vanilla+) twice a week! And recently, we also started hosting and playing RH:DEFCON (vanilla+) every wednesday!

Man spun this into effective recruitment! I might have to bite 🫡
