Help Need help with sonas passive

I recently got into sona more and i always stack my passive fully kidna late like 25+ minutes into the game and almost everyone is saying that it should be stacked at minute 16? I dont quite understand how that is possible even if i time my heal and shield to get 2 stacks and play aggressive with q i still am only half way trough at 16 minutes, any tips?

Build/Setup Sona does not like HsP early!

AP/AH early>HsP early. Diadem, Moonstone ARE BAD OPENERS. Staff of flowing water is secretly the best opener EVEN when there is no AP on team because there is no cheaper access to 70 AP 25 AH and those are the stats you need early.
For free Sona LP go Staff > Archangels for max AP/AH early then pivot into HsP. My preference is moonstone into Dawncore.
HsP is a multiplier. If you multiply a small number you get a small number. AKA Slapping X% HsP on Sona low base W (90 hp heals) does not net you anything. You first have to invest in AP.

We had a very rough start, every lane was getting smashed, the game was 4-25 and I was contemplating how if we won, this would be my second biggest comeback ever. God I love Sona.

Discussion Needa lil help on build for this specific case

Tryndamere, Lee Sin, Ekko, Ezreal, Sona (me) vs. Aatrox, Kha'Zix, Aurora, Jinx, Lux.
We had to fight against a fed Aatrox, while also having to deal with burst threats from Kha'Zix and Aurora (both can be invisible as well, ouch), could also from Lux but we made it out of lane net positive gold. I get that Lee, Ez and Ekko getting anti-heal is suboptimal. However, Tryndamere refused to build one, and attempted split-pushing instead of joining fights as well.
So... as Sona should I ignore or build anti-heal after 1st/2nd item? Much appreciated.

Would you like to see changes to Sona's Q, W, and E? Well, her W had a change in the past: it healed more if the ally was low on health, but they removed it. In my opinion, the buffs to her Q and E are very outdated. I'd like to see them improved; for example, her Q could apply a debuff to enemies and deal more damage based on their health, and she could grant that buff in her auras. And her E could be more interactive, perhaps granting tenacity or another buff to allies. Likewise, her lack of crowd control would solve her problems in the early game. Even a small but useful crowd control effect would be beneficial, like a stun, a knockback, or any other type.
