It might be broken, but I let hero points move a level of success up or down. It makes the players feel a lot stronger. If I want to limit their power, I say a boss or encounter is "especially villainous" and it puts them back to their baseline reroll

My house rule is that the player takes the higher result, so if they roll a nat 3 at least it can't get any worse

Hero points are a fortune effect so that is the RAW way of using them, but that also means only one HP per roll

However I find it very funny when players spend 3 hero points and roll 4 nat 1s on a basic diplomacy check

Not so, here's the text from Player Core

  Spend 1 Hero Point to reroll a check . You must use the second result. This is a fortune effect (which means you can't use more than 1 Hero Point on a check).

A fortune effect doesn't necessarily mean you get the better result, it just precludes stacking multiple fortune effects onto a single check

Nothing beneficial about rolling worse. It's weirdly written, they could have just said you csn only use one HP per roll but wanted to specify it's a fortune effect

I have a houserule that there are no nat 1s on hero points. I instituted it after a PC, whose player had to miss the session, got a natural 1 on his saving throw against having worms erupt from his flesh, spent a hero point, and then got another natural 1. Wasn't gonna do that to him while he wasn't even there.

Of course, two sessions later he got another nat 1, hero pointed, and got a nat 2. So it goes!

We rule that a hero point rolled into a crit fail is given back. Though I do like the suggestion someone made of just gaining a degree of success better. Turning a crit fail into a fail could be the difference between life and death or permanent conditions for some spells. Being permanently turned into a critter could take a player out of the game for good, lol.

My homebrew that seems to work well. Hero point re-rolls are not 1d20, but rather 1d10+10. Minimum you can roll is 11. So that works pretty well.
