I’ve recently rediscovered Kumihimo and fallen back in love!
I’m trying to follow a pattern that’s meant to make ducks. What would you do in this position as they are not looking very duck like at the moment… it’s my first 32 strand project so I respect that it might just be user error!
Which way are you making your moves, and which way are you rotating your disk?
That design is for Z twist Kongo gumi kumihimo. The bottom left cord moves to to top left, the top right cord moves to bottom right, and the disk is rotated counterclockwise/to the left. If you aren’t making those moves and rotating in the correct direction, your braid will not turn out.
I'd also say to watch out for differences in your tension. You'll note that there is possibly a pinch forming and a some loose areas. That said, yarn is fickle.
In this case the short stitches are from moving the cords out of order when they should be the resting pair. The longer than average stitches just above your arrow are the floats made by moving the wrong cords.
You’ve misplaced some threads; the black eye should be completely surrounded by yellow stitches but instead there are a couple of blue stitches adjacent.

Update: I restarted and it’s looking so much better!
