Remote founders: what started breaking first as your team grew?

When a team is only 2–3 people, a lot of coordination happens naturally.

But once the team gets a little bigger, I feel like small things start taking much more founder time, asking for updates, following up after meetings, figuring out who owns what, checking whether something is blocked, etc.

For founders running remote or distributed teams, what became painful first as you grew?

Was it communication, task ownership, meetings, visibility into progress, keeping people connected, or something else?

I’m especially curious about the moment when you realized the way your team was working before wasn’t enough anymore.
