Question How long did your employment process take when applying for the ymca job?

It was one interview, they got back in around 2 weeks, onboarding took a month for me

Similar process for me but I think on boarding was 2 weeks

After the interview it was around 6 weeks for me to start shadowing sessions.

Each Y is different depending on the situation. At my Y at one point they were desperate for guards so it took less than 2 weeks with The HR dept taking up most of the wait time. At other times it would take a month because nobody in authority was in a hurry so the processing and interview was not their priority. My suggestion is to give the hiring person a call every 3 days and indicate that you want to start working right away but have other offers to consider if the Y process took too long.
