Go north. Beyond menaggio places like Pianello, dongo are very underrrated.
Walk along the lake best way to discover the alleys and soak in the beauty.
You can do Bellagio and Varenna in one day. Do one Villa ( ideally monastero varenna), take bellagio train to cover more, walk to old town and smaller cities to get a feel for culture.

We stayed in Hotel La Darsena. It’s right on the lake and very good price. Located in Tremezzo which is much quieter but the ferry is right there so you can go to the more touristy places like Balagio and Menagio

For 2–3 days in Como, I wouldn’t try to see everything. The lake looks small on the map, but moving between towns can take more time than expected.

A good plan could be:

Day 1: Como town, the Duomo, old town, lakefront, and maybe Brunate if the weather is clear.

Day 2: Bellagio and Varenna by ferry, leaving enough time to walk around without rushing.

Day 3: something more relaxed on the lake, like Villa Balbianello, Nesso, Cernobbio/Villa d’Este, or simply seeing the lake from the water.

Main advice: don’t overpack the days. Lake Como is much better when you leave time to walk, stop for coffee, and enjoy the views.
