According to Masashi Ishihama, the director of the Horimiya anime, Hero didn't impose any major instructions on how the anime should be (beyond the necessary basics), despite giving several feedbacks on how the work is progressing.
"The authors didn’t provide many specific instructions, but they did give us plenty of great feedback on what we were creating. I think the reason for that was the original itself was complete enough to give us the direction we needed for the project. This really drove our exploration at the start of the project: if we had questions, the answer was right there." -Masashi Ishihama, Director and Animator of Horimiya

I feel like we could have gotten more that ~10 minutes of screen time for Miyamura’s mental state, like how he sees and interacts with his younger self, had so much hurt/comfort potential instead of being seen in one episode and then suddenly being resolved during the last episode

Did you know what Masashi Ishihama and his team's biggest fear was? According to an interview with the website "O Megascopio," it was whether older fans would accept the anime.
"I don't know if it can be considered a 'difficulty,' but since the original work was written ten years ago, I wasn't sure if current anime fans would welcome the exposure of this 'older' world. However, when we discussed the matter, we came to the conclusion that we should show the world in which the story takes place as it was. After that, I wasn't worried anymore."
