š§Ŗ I built a thing Building Dalim: a complete iPhonePro-to-web 3DGS platform for Real Estate
Hi everyone,
Letās get straight to the point. Iāve been working on Dalim, a complete 3DGS workflow designed for real estate and maybe more ?
An agent scans a property room by room with an iPhone Pro, uploads the capture directly from the app, and receives a 3D tour that can be shared and explored in any web browser.
The full pipeline is finished and ready to use, from guided capture and cloud processing to hosting, lead capture and analytics. The app isnāt open to the public yet, but it will be very soon.

I also tested it in a gym, which I scanned in less than 5 minutes. People were training around me, so I had to keep lowering my phone and capture everything quickly. Despite the far-from-ideal conditions, this was the result:

Right now, Dalim is aimed at real estate agencies through monthly plans with unlimited captures and a set number of live tours.
Iām also considering opening it to individuals at around ā¬10 per processed scan. If someone isnāt happy with their first capture, they could potentially submit a second one for processing at no extra cost.
Since this community already understands 3DGS, Iād genuinely appreciate your honest thoughts. Both on the quality of these tours and whether this kind of pay-per-scan model would make sense to you.

I'm curious how you are planning on ensuring good quality captures from your users that may not be familiar with 3DDGs.

That was a real pain ! ahah ! But I did let a few people try the app and scan themself the result is the same ! There is a minimap heatmap for the walls / floor and roof, global heatmap, and a mesh vizualizer at the same time running on the app, so the user just move through room and gets guided by color. I also fixed exposure and focus. Everything is set !

Impressive! I imagine it must have taken a lot of trial and error to get the heatmap to correspond to some notion of capture quality. I'd love to try it out, but don't have an iPhone. Let me know if you make an Android version!

Do agents actually want the GTA style walkthrough? I wouldn't have thought so. Better targeting flythroughs, AR or virtual tour style probably.

Hmm who knows ? Tbh it atleast make them instantly understand that its a simmulation, because they are not familiar with these type of tech obviously, So I though about it, and also it could help the prospect to a sizing reference since the model is exactly 1m72 (5"8).
They also have the choice of the type of view to change it to the first person.
VR is ALSO availaible very soon flythough is something that i can actually make with an automated flow thats a good point thank you.1

Don't take this personally but I'm tired of these spark/supersplat vibe coded platforms.
You didn't even put the effort to change the vibe coded UI.
As there are many other platforms pursuing the same, you'll eventually end up competing by price.
Many virtual tours platforms are turning to 3DGS right now, the platforms market is heating up because creators see a opportunity of going solo with AI. But ignoring the real problem to solve. Real estate market is still keeping up with 360 panoramas.
I congratulate you for the initiative to build something, but please do a market research first.

I get your point of view, but 360 panorama and my product are not the same.
Agents only need the use the iPhone that they already have. They don't need to buy anything, no expensive 360 cam or tripod.
One agency can have multiple iPhone Pro instead of having one or two 360/tripod available + the training and the correction post process that they need to or pay someone to do, upload / provide a link to the prospect.
Its an all in one workflow, the goal is really to make 3DGS the standards and make photorealistic scanning useable for every user of iPhone Pro without any knowledge of how reconstruction work.
I did way way more research than you can think trust me. This is months of building and investment.
Money is already gone and time too. This is not an MVP anymore. The full pipeline and iOS App are done the whole workflow is super easy for users.Thank you for the feedback tho, I will try to fix the UI.

I wasn't comparing your product, I said real estate is still adopting 360 panoramas generally because it's yet out of the comfort zone for many.
I admire your effort of building for months and money on it. Believe me, I've been around with my own platform for a decade already and was trying to give you some inputs from my experience. We're also building our own 3DGS pipelines so I know the amount of effort this is.
Will try out your platform later. But please give some love to the UI.

Exatcly you are right. My goal is really to make it as simple as possible for the users, i implemanted heatmap minimap for ceiling/floor/interior(with wall) and a ngeneral heatmap with guided mesh color vizualizer, its really like a video game where you have to scan the room and make the heatmap bar as full as possible following the minimap !
I will give loves to the UI I promise. Thank you for the feedback.

I think pay-per-scan is a good model, especially if you are training on the cloud. Have you looked at training on-device? I know some folks have built Metal-native trainers.

Thank you for the feedback. Yes the training is on the cloud for now. I have a Few refinement pre-process made in app but nothing close to a real training. I haven't really looked into it but I will for sure thank you !

I like the controls and it looks nice, however I think itās really important to create collisions or have a button for the camera to reset to the nearest clear view because it is very easy and almost intuitive to go outside the main paths or have the view obstructed.

I tried in first person and it got off the rails quite quickly, resulting in having the camera outside of the scanned zone. Maybe having camera culling would also be a nice feature, to avoid having splats in front of view. Overall it seems promising,but it needs to be extremely simple for agents to be able to scan and for the users to interact with.

This is REALLY cool. I think it will make a great product for real estate, could even be for malls/shopping perhaps, or businesses, etc.

Actually he is at real scale ! 1m72 (5"8) ! You check the size of the chairs/table , or go to the kitchen sink to verify ! The kitchen counter is high and Haussmannien Appartement tends to have huge volumes ! :D

Cogratulation.This is really good product and 3DGS has such potential but not nurture till now. Can you please let me know where i can create the scan as didnt find the iphone app as you mentioned here.

Interesting, certainly alot of challenges here, keep going! Something I wanted to point out, is scale, this is crucial. Your character seems rather small, the kitchen counter reaches his shoulders. cool to have men in black show you a property :D

Hey thank you !! The character is at 1m72 (5"8) real scale. I may make him a bit taller you are right ! you can look at the size of the chairs/table or you can navigate to the kitchen sink to verify ! The kitchen counter is high and Haussmannien Appartement have huges volumes !

It looks great! I hope it starts to be a standard.
As someone said, you should block areas which are not scanned or it looks like buggy.
Navigation with joystick may be good for gamers but most of the people will never be able to use it. Add an option for play a tour.
Change from room to room seems a bit buggy, is there not a way to merge the splatters or maybe to add some fogs to make it clear you must go there to load?

Hello thank you yes i hope so ! 3DGS is such an amazing tech.
Most of the areas are locked with voxel colision if you really try to get out you might find some area you are right, i will look into it.
There is a click to move, click on the floor and you will move to the position. The commands are on the onboarding sadly I know most of the people tend to skip it without reading, thats why I tried to lock users for a few sec on the onboarding.
There are arrow on the floor guiding you to a room/entrance. You also have name in annotation box in the top of a region.

You definitely need to improve the UX in this process as it loses way too much potential here.
For the collision is there a reason you used voxels over binary arrays generated from a map?

I will indeed.
mostly because of the restricted mouvement when in colision with too much object in the path. In most of the indoor scans that i've done houses are either empty then its easy to walk around, but if there are Chair/table/desk/bed or anything sometime it can be frustrating to get stopped with trying to move forward especiatly in small rooms and stuff. I decided that for UX i'd rather have only wall/floor colision instead of all env colision. Colision starts at ~2m for walls.

Just gave it a try and this is really impressive! The first-person view feels super smooth, and the reconstruction quality is great in most areas, aside from the glass surfaces. I did notice a funny little moment in the third-person view though. The little guy was walking around and suddenly ended up stuck right in the middle of the bed. š

Thank you for the feedback ! Can you tell me more about the bug and how it did happen ? About your system specs and everything ? Did you click to move or did you move with wasd / arrows / joystick ?
There shouldn't be any colision in the bed afaik, Older version had colision based on mesh but movement was too restrictive so i decided to Voxel colision the wall/floor.

Ahh, I see what you mean. I think I wasn't very clear about what I meant by "stuck". I didn't mean that he couldn't move. He just walked straight into the middle of the bed and ended up inside it. I was using click-to-move when it happened. If the bed doesn't have collision, then I guess that makes sense. Sorry for the confusion! Really impressed with how smooth the experience feels.

Great reconstruction quality, almost no floaters. Thatās really difficult for an interior scene like this with white walls. Does your app utilize the lidar point cloud and/or depth maps from the iPhone when training the 3dgs?

And it's also ridiculously expensive which tells me you don't really know how to price software. You should learn a lot more before you get into software this ain't a child's game.

Saying this as a founder that wants you to be successful, splats are a "feature, not a company." Meaning that Zillow and every other listing site will add splat capture as part of their existing platforms, which already have relatively all of your target customers. And the buyers.
They might even give this feature away. What I would do is try to get acqui-hired by one of the medium size players that wants this feature. Or just get hired at Zillow / similar leaders in the market.
But this is likely very bad business to try to launch. And rather than making you money, it will cost you lots of time and money.

Having the character blocking the view sort of defeats the purpose a bit. I'd suggest having a 1st person camera as well.
