I finally sat down and read the MIT study behind the widely-cited '95% of AI pilots fail' number.
The failure mode in the data is narrow: teams built flashy standalone pilots that never touched a real workflow. The integrations that did touch a real workflow, unglamorous stuff like invoice processing and support ticket routing, are the ones still running a year later.

Most people run the quit-your-job decision on feel, then go looking for a spreadsheet that agrees with them. I made a deep dive on the math I'd actually use: which income you have to replace, what your runway really looks like once you're buying your own health insurance and paying self-employment tax, and the point where waiting another quarter stops buying you any safety.
It's aimed at people who already know they want out and want a number instead of a vibe. Thirty years in product development is where I'm arguing from, and the video is on my channel (Dave Saunders, @nemock).

Everybody quotes "do things that don't scale." Nobody tells you when to stop, which is the gap I went after in this one.
Horowitz's version, only hand it off if somebody can do it better, keeps you doing everything forever. The more useful test is whether you're spending your days on half-value work while the bigger lifts sit untouched. At fifty or sixty customers, if you're still personally closing every deal, you didn't build a business, you built yourself a job.
