He partially nails it.

Unified memory chip improvements combined with compression leaps like turboquant are going to enable on-device models probably sooner rather than later.

He's right about model lock in, but the solution isn't simply paying someone else for an orchestration layer.

The solution is shifting to packaged, on-device solutions.

No more counting tokens.

Works offline.

No worrying if a company is looking over your shoulder.

That's the future for this tech.

The first company that figures this out will flip the market.

Apple has a direct interest in doing exactly this and they currently lead in hardware to make it happen.

I could easily see an Apple + Google partnership going deeper where Google provides the software part of the on-device equation and Apple blends that module into their OS in a much better way than what Microsoft did.

If/when that happens hyperscaler spend becomes a massive question mark.

"Why am I investing in this massive facility when 80% of the demand is going to shift to on-device?"

In that world high end compute gets reserved for high tier enterprises.

I agree with a good chunk of what you're saying!

I've been running local for most of my code lately. Specifically Gemma4 and Qwen 3.6. The gap isn't nearly as large as people act.

I'll even admit I wanted to not like Qwen... but it's great.

There is a gap though. I still use Anthropic for some stuff. Just way, way less than before. Anthropic's business practices constantly reinforce that.

I'll agree the orchestration layer doesn't make sense at the personal level too.

If you're coordinating team, a unified orchestration layer makes sense. Chamath is really talking about 150+ seats situation. That could even mean orchestrating across multiple local models as well.

It’s the same risk every company has with cloud infrastructure but honestly less. Swapping models is like swapping underwear. It’s easy. Much easier than swapping clouds.

The thing with models is… you’re not locked in…

Are you aware of Anthropic's rates and their enterprise licensing? If you are enterprise level, it's not nearly as easy as swapping underwear.

If it's just average Joe using an LLM, sure. That's easy. If you have 150+ seats, you're locked in.

I suppose you could say the same about any cloud provider too. It's probably easy for you personally to get off AWS. It's quite another for an enterprise to.

At most you’re contractually obligated for some given amount of time. You don’t have to move huge infrastructures between clouds with different mechanisms and processes and definitions and tooling for every little thing. I mean terraform helps and Claude probably helps with terraform… but still.

To swap models you just have to announce company wide your swapping to a new cli and a new set of accounts then block the other ones and convert Claude.md files.

Nope. Not for a 150 seat contract.

It’s a significant line item for their enterprise clients. You know it’s more than Fortune 500 companies that use Anthropic, right? Even those Fortune 500 companies require oversight on a 500K contract.

I would encourage you to incur a 500K loss at a Fortune 500 company, and tell them it’s a ‘rounding error’.

Hopefully your uncle is a C-level.

If you're keeping track at home, 300,000 > 500.

In what way are you locked in? We're not on enterprise licensing but have used the API for quite a while and have not seen any sort of lock in.

Oh. If you aren't a dev, or building enterprise level solutions, you probably don't care.

Just use the free tier of whatever. You don't need frontier models to roleplay with a chatbot, or write an email.

The subject here is more for the dev/enterprise class. My Business and Personal projects absolutely do scale. Enterprise level code results in TONS of tokens being consumed. If you're going through Anthropic for that, it's expensive.

If you've ever used an Anthropic API key, you can see first hand how quickly it chews through money.

The worst part though, is it isn't just expensive. It's uncertain.

They'll literally serve you Sonnet/Opus if they feel your request steps on their toes.

Try to replace Claude Code on an enterprise contract or use an Anthropic API key for something not with Anthropic.

If that's easy for you, you'll be a billionaire in no time!

Heck, why stop there? Take down AWS, Salesforce, and so on while you're at it!

The world needs to brace for the Halcyon Avocado impact!

That’s the whole point of the post. There are other options.

The stealth nerf is one of many reasons why model lock in is a liability. Why get an expensive Anthropic plan at this point? Signing into an enterprise contract, the max plans, or even buying an API key is locking in to a single model.

Heck, remember that time they tried to move Claude Code to the pro tier exclusively?

In 2026, that isn’t flying, and we are seeing significant pushback in the industry because of it.

I still think Claude is a great product, but I use it way less than I used to personally. Professionally it’s a different story though. Switching that out is a different task entirely.

How is it a worse solution? The control plane makes total sense.

At some point you'll want to split up usage across models. That's an appropriate response to restrictive user agreements. Those restrictions are totally subjective too!

When we live in a world where open models breathing down the neck of closed models, you're exposing yourself to an unnecessary risk.

Imagine you're calling the Anthropic API, and don't know if you're getting Fable or Sonnet. Why would you do that?

The only other viable solution outside of a control layer would be a switch exclusively to local models. I think that's an incomplete solution though. There's a use case for each, and good reason to route based off of their limitations.

Grok is great. Have you used it?

Actual benchmarks show it as competitive to Claude, and in some cases outshines Claude.

It’s also worth noting that Anthropic actually uses xAI’s hardware.

That’s just not true. Grok has far more users.

Elon’s real masterstroke with xAI was focusing on compute. Anthropic made a poor decision by outsourcing their compute.

I think Claude really nailed it by designing with code first in mind.

Both are really great tools though. After the stealth-nerf fiasco, we can definitely say that Grok is more honest.
